RAVENTRYX LLC
Capability 04 / 05

The program is broken. We take operational control and ship it.

Most troubled programs are not a technology problem. They are a truth problem: status that reads green while the work runs red. We take operational control, separate what can be recovered from what should be stopped, and rebuild delivery against a baseline everyone can finally see. An honest read first, then a program that ships, or a clean recommendation to kill it, with no seat to protect.

When you need this

Eighteen months late, six engineers deep in a rewrite no one can explain. The status board is green and everyone in the room knows it is red. The board has stopped believing management, and a hard go-live is closing in.

How we work it

How this actually goes.

  1. 01

    Honest assessment

We read the artifacts, interview the people who ran it, and stress-test the plan that already exists. Within two to four weeks you have a real baseline: scope, critical path, root cause, and a straight rescue vs. rewrite vs. kill call grounded in remaining cost against expected benefit, not in what you have already spent. The triage is the discovery phase, and it is built to move fast.

  2. 02

    Take the seat

One owner steps inside the program with real decision rights, not another advisory layer beside it. We re-baseline scope from reality instead of from what was promised, untangle the interdependencies that make fixing one workstream break three others, and absorb the political heat of the unpopular calls. You stop managing a program by committee and start running it through a single accountable operator.

  3. 03

    Ship it

We run delivery on cadence and accountability against the re-baselined plan, with milestones a board, a lender, or an investor will actually accept. We stay in the seat through go-live, not until the diagnosis lands. The work ends with the program shipping, not with a report you are left to execute alone.

What's included

The capability, in full.

The honest read

The truth about what is salvageable.

Before anyone promises a turnaround, we give you a straight assessment of what can be saved and what cannot. No optimism tax, no blame: just a clear picture of where the project really is.

What you get

Shipped, on a defensible timeline.

01

A plan your board will believe again

You walk into the board or the lender meeting with milestones grounded in real delivery assumptions and the standing to say they will hold. Reporting goes from watermelon to credible, and you stop defending a date you no longer believe.

Reporting they trust

02

The bleeding stops

Drift compounds at over $1.6M a month on a large program. A single accountable operator ends the political stalemate that has kept a doomed build alive and recovers the months still worth recovering.

Overrun arrested

03

The exposure moves off your desk

Independent eyes with no prior stake make the calls your internal team is too entangled to make, including the call to kill if that is the right one. The reputational risk now sits with an operator who has held the seat before.

No prior stake

Common questions about project recovery mandates

What does project recovery consulting actually deliver at the end of the mandate?

A program that ships, not a report about why it was failing. We hold the seat with delivery accountability, re-baseline the plan from reality rather than from what was promised, and run the cadence that gets it to go-live. The deliverable is the outcome, not an advisory retainer.

What if the right answer is to cancel the program?

We will say so. Sunk cost is not a delivery argument. The question is the remaining investment required to reach go-live and whether the outcome is worth that, a calculation we make objectively, with no stake in either answer. A kill recommendation protects the organization from further overrun and reputational exposure.

How long does a project recovery mandate take?

A structured triage typically produces an honest assessment within two to four weeks: scope, critical path, root causes, and a clear rescue versus rewrite versus kill recommendation grounded in remaining cost versus expected benefit. The recovery mandate that follows is scoped from that assessment, not guessed at the outset.

What is the difference between a project recovery diagnostic and a full recovery mandate?

The diagnostic is the fast, low-commitment first step: we read the artifacts, interview the people who ran it, and stress-test the plan that already exists, then return a defensible answer on whether the program is recoverable. The full mandate is where we take the seat and ship it. The triage is the discovery phase, designed to be fast, not a blank-sheet study.

How is this different from bringing in a new program manager?

A new program manager inherits the same echo chamber, the same sunk-cost bias, and the same political entanglement that stalled the program. We have no prior relationship with the decisions that created the problem, which is exactly what lets us make the call and hold the authority to execute it. One throat to choke, no legacy stake.

Engage

Starting is the easy part.

How starting works

  1. 01

    Book it

Pick the assessment, or start with a short call if you want to pressure-test the fit first. No long intake form, no gatekeeping.

  2. 02

    We assess

An honest read on exactly where you stand, fast. You get a written diagnostic and a prioritized plan, not a sales deck.

  3. 03

    You decide

Keep going with us, or take the plan and run it yourself. Either way you leave with something you can act on Monday.

What’s in the room with you

  • A senior operator who owns your engagement end to end: no junior hand-off, no rotating cast.

  • A written diagnostic you can circulate internally and defend in front of a board.

  • A prioritized plan with the trade-offs made explicit, costed, and ready to execute.

No retainer to start. No automated drip sequence. A real person, not a bot, replies within one business day. And if we’re not the right fit, we’ll tell you who is.

Anonymized. Representative engagement archetypes drawn from real mandates; client identities withheld.
